AI Will Not Save Broken Operations


There is a growing disconnect between how companies talk about AI and how their operations actually run. In the boardroom, the conversation is increasingly about autonomous operations, AI agents, intelligent workflows, and faster decision-making. On the floor, in the field, and across functional teams, the reality is often much messier: inconsistent processes, conflicting metrics, disconnected systems, and data that still needs to be manually cleaned before anyone feels comfortable using it.

That gap is becoming one of the biggest strategic blind spots in business.

I do not think most companies are failing at AI because they lack ambition. They are failing because they are trying to add intelligence to an operating environment that is not yet stable enough to support it. AI is not a magic layer that sits on top of operational chaos and turns it into clarity. More often, it exposes the mess faster. Cisco’s 2025 AI Readiness Index found that only 13% of organizations are “Pacesetters,” meaning fully prepared to capture AI’s value. That should make every executive pause. Not because AI is out of reach, but because access to AI is no longer the differentiator. Readiness is.

The Real Barrier Is Not AI. It Is Operational Consistency.

Most companies do not have an intelligence problem. They have a consistency problem.

The process changes by site. The data changes by system. The metric changes by function. The decision changes depending on who is in the room. The “official” report exists, but everyone knows someone still had to fix it manually before it went upstairs.

For years, companies have survived this because people compensated for the system. Experienced employees filled the gaps. Supervisors knew the workaround. Analysts reconciled the numbers. Operators understood the context the software never captured.

AI changes the equation because it depends on the quality, context, and repeatability of the environment around it. If the business is inconsistent, AI does not magically create consistency. It learns from inconsistency, reacts to inconsistency, and scales inconsistency. That is why I think AI should be viewed less as a technology test and more as an operating model test. It reveals whether the business is actually engineered to run predictably, or whether it is merely functioning because talented people are constantly absorbing the friction.

The Boring Work Has Become the Strategic Work

A lot of leaders want AI to make faster decisions. My question is: faster based on what?

If the data is not trusted, faster decisions are just faster arguments. If ownership is unclear, faster recommendations become faster escalations. If processes are not repeatable, AI-driven optimization becomes a moving target. This is where many companies get the sequence wrong. They start with the exciting layer: copilots, agents, predictive models, autonomous workflows. But the value is usually constrained by the less exciting work underneath it.

That work includes:

  • Standardizing the processes that matter most

  • Cleaning and contextualizing operational data

  • Defining who owns decisions and exceptions

  • Aligning KPIs across functions and sites

  • Integrating systems so data moves with meaning

  • Building governance that people actually follow

None of this sounds as exciting as “AI transformation.” But it is the work that determines whether AI becomes useful or just impressive in a demo. IoT Analytics reported that the industrial AI market reached $43.6 billion in 2024 and is projected to reach $153.9 billion by 2030. But the more interesting part is that services accounted for more than half of the 2024 industrial AI market, which signals how much effort is going into integration, deployment, and operationalization rather than simply buying software. That tells us something important: the hard part is not getting access to AI. The hard part is making AI work inside the messy reality of an operating business.

Predictability Is Not the Enemy of Innovation

Some people hear “predictability” and assume it means rigidity. I see it differently.

Predictability is what gives creativity room to matter. A predictable operation does not mean nothing changes. It means the organization understands how work happens, where decisions are made, what data can be trusted, and how exceptions are handled. It gives AI a stable foundation to learn from, act on, and improve. Without that foundation, AI becomes another layer of complexity on top of an already complex business.

My advice to executives is simple: stop asking only, “How fast can we deploy AI?” Start asking, “Is our business predictable enough for AI to make a difference?”

That question is less glamorous. It is also far more useful. Because the companies that win with AI will not simply be the ones with the most pilots, the biggest budgets, or the boldest press releases. They will be the companies that make their operations understandable, repeatable, measurable, and trusted enough for intelligence to scale.

Before AI can drive outcomes, your operations need to be predictable.

Get control first, then get creative.
